Health care - Hospital transformation

Situation

The client, a hospital based in The Netherlands, has the ambition to become one of the first state of the art hospitals. The hospital faced several challenges such as a merger, relocation and an increasing level of competition. Multiple initiatives were scatteredly raised to run this transition smoothly without the desired effect yet.  

Question

How can we manage to work and transform as one integrated entity?

Approach

An integrated team was formed to approach strategic themes. Also Bolster maintained the momentum of the transformation by supporting important decision-making processes, provided structure and overview. Bolster helped the client to overarch the various interests that kept the organization from moving forward.

Result

  • A breakthrough in long-standing traditions, i.e. a mindset change: from an individual-focus to an organizational-focus;
  • operational guiding principles for the whole organization;  
  • commitment and alignment from the key stakeholders regarding the transformation.

Retail bank

Situation

The business model was challenged by external developments. There was a need to accelerate innovation, cost efficiency and corporate agility.

Question

Bolster was asked to guide a strategic transformation process to develop a long-term sustainable business model and organization.

Approach

Strategic sessions were held with the executive board and management team. Our role was to support the board in a sharp development of the strategy, developing leadership around them and facilitating key processes in the organization to transform.

Result

Within 18 months, together with the executive board we have created the fastest growing bank in The Netherlands. We focused on digitization and innovation and facilitated the turnaround in the overall organization towards an agile way of working.

Global Oil & Gas Company

Situation

This client is amongst the largest oil & gas companies in the world. To increase performance at its upstream activities, it started a worldwide program. Goal of this program is to beat competitors and become 1st quartile. 

Question

How to get a performance mindset into a global organization? Working with more effectiveness, better alignment between departments and producing at lower costs? 

Approach

Bolster coached both VP and senior managers, and intensively supported projects in their specific challenges. Developing a concrete approach per project to improve performance by focusing on actual issues. This created strong commitment for each group to realize the plan, leading to direct results.

Result

Our approach has shown increased productivity at all projects involved. The change has been embraced throughout the company and brought out a competitive mindset: defining targets, creating executable actions and setting accountability for delivery. “This is a remarkable achievement, realized in such a short time frame” (Senior Manager).

Global Pharmaceutical Company

Situation

The client has initiated a global transformation of its IT organization (>2,000 FTE). The transformation has highly impacted staff numbers and sets new demands for the new IT organization.

Question

The transformation program covers the 3 main hubs (US, Asia, Eastern Europe) and > 10 countries with local IT offices. Bolster was asked to align global and local strategies, accelerate innovation and help teams transform to a truly global mindset.

Approach

Strategic sessions were held with the IT Leadership team, followed by multi-day team sessions with local IT organizations. Bolster is now guiding various teams in the IT organization realising the transformation in practice. Team strategy sessions include business development, team development and personal development.

Result

The client’s IT organization has jointly developed the new focus of the IT organization, fundamentally changed the mindset towards innovation and brought teams within the organization together working as one team.

International Airport

Situation

At one of the busiest airports in the world, a strong growth in passengers leads to a pressure on core processes and the reliability in the delivery of essential passenger services. The complex and procedural operations of passenger services relies on many interdependent handlers, airlines, and contractors.

Question

The underperformance of one of the main core passenger services was strongly impacting operations, leading to delayed departures and poor customer satisfaction. Bolster was asked to enable a turnaround in this service.

Approach

At start Bolster has intensively involved all parties in reducing complexity in the discussions and with all parties together identified the main issues. This was done at strategical, tactical and operational level. A weekly task force with all parties – lead by Bolster – jointly started to implement immediately high impact solutions. In parallel, at director level, Bolster facilitated long-term strategy and contractual engagements between parties.

Result

Bolster succeeded to bring all parties together and jointly identify and overcome the main stings in the overall process.

Directors have a clear strategy and approach that enables the service to stay at level in future. A real step change is made in the quality and results of the underperforming service. Even during the feared summer peak, performance has met all quality and quantity levels.

Supply Chain Software Development Company

Situation

This company is facing typical challenges of a young and fast growing company.

Question

Bolster was asked to help the company develop clear focus for several of their business lines and develop their leadership teams.

Approach

In highly focused working sessions the business units’ leadership teams were coached and challenged on their focus and strategy, and strategic action plans were jointly developed. The business unit teams are challenged and coached on a regular basis.

Result

The company’s business units have developed and further strengthened their leadership positions in the industry.

International Publishing Association

Situation

After going through a leadership change, the association, started a complete restructuring and transformation of the organization.

Question

Bolster was asked to guide the new management team to implement a new organizational structure and successfully transform the entire organization.

Approach

First, strategy sessions were held with the board, setting the foundation for a successful transformation. Following the board sessions, we have worked with all department teams throughout the organization and co-created the strategic plans for each department, to the level of individual change objectives. Board and management team members were coached individually in parallel.

Result

The new organizational set-up was successfully launched, teams have been highly energized and set up for success. Cooperation and decision-making have been highly improved.

Financial Services Successful commercial team

Situation

This financial services firm takes great care of training and schooling of their people. To get to the next level of success, however, some partners faced a missing element: apart from delivering excellent quality in their work, the teams had difficulty to create new commercial opportunities with their clients.

Question

Together with each partner, we defined the specific outcomes needed for his/her team. A suitable approach was developed for each of the teams, in a mix of team days and individual coachings.

Approach

We trained the teams not just with new skills or commercial do’s and don’ts, but supported participants to work in line with their personal ambitions, step over individual barriers, and get into real conversations with their clients.

Result

Joining the program made individual team members to get to concrete and visible commercial achievements beyond what they believed was possible. This success radiated to clients and other teams, which subsequently led to a doubling of the team's turnover.

Logistics service provider

Situation

The company collected their best sales managers to take seat in a commercial new business team. This team has been given the task to sell large deals, which are delivered as overall complete solutions, produced by multiple business lines of the company.

Question

The company collected their best sales managers to take seat in a commercial new business team. This team has been given the task to sell large deals, which are delivered as overall complete solutions, produced by multiple business lines of the company.

Approach

We designed a program containing a series of team and individual sessions. Besides training the team on how to get to commercial success, the team found out that not only selling the deal was a difficulty: getting the different business lines to deliver a combined product led to major internal resistance with which they had to deal.

Result

In the program, Bolster enabled the sales managers to take responsibility for the product as a whole and start clearing that resistance. That breakthrough has given a huge effect on the team's energy and focus in commercial success, in which sales targets were met and solutions were successfully delivered to the company's clients.
